Client ghosting your
agency invoice?

The campaign launched, the site went live or the brand work was handed over, and now the client has gone quiet. Here is why agency invoices stall, what to check first, and how to recover the fee without handing your client to a collector.

Direct answer

When a client will not pay an agency invoice, first rule out the admin reasons: a missing purchase order, an invoice sent to someone who has left, or a supplier set-up that was never finished. If it is none of those and the work is not in dispute, send a Letter Before Action. A County Court claim can follow for an undisputed fee up to £10,000 in England & Wales.

TL;DR

  • Check the PO number, the right contact and supplier set-up first.
  • A complaint about the work may be a dispute. Check what was agreed first.
  • Each unpaid retainer month is its own invoice and its own case.
  • For undisputed B2B fees up to £10,000; no commission.
  • You send every step, so no collector enters the client relationship.
The situation

Delivered, launched,
then silence.

Agency work is often invoiced at the end, after the thing is live. That is the moment your leverage is lowest and the client's attention has moved on.

Agency invoices tend to stall at the same points. The final project invoice arrives after handover, when there is nothing left to withhold. A monthly retainer keeps running while the client quietly decides to pause. The marketing lead who commissioned the work moves on, and the person who replaces them does not own the spend. Where your invoice includes costs you paid on the client's behalf, such as media, print, stock or freelancers, the cash is already out of your account.

One caution. RobinReturn is for an undisputed debt. A client who is disappointed with results is not necessarily disputing the invoice, unless your fee was tied to results. But if they say the work was not delivered, or not done as agreed, treat it as a dispute and take advice. That falls outside this workflow.

Many invoices clear at the reminder or Letter Before Action stage, once the client sees a structured process behind the chase, though outcomes vary and nothing is guaranteed. Statutory interest and the fixed compensation are recoverable from the client and are yours to keep.

Before you chase

Is the invoice stuck,
or refused?

Plenty of agency invoices are not refused at all. They are sitting in a client’s accounts queue for a reason nobody told you about.

Checks before chasing an unpaid agency invoice, and why each matters
CheckWhy it matters
Does the invoice carry the client’s purchase order number? Some accounts teams cannot process an invoice without one.
Did it reach someone who still works there? If your contact has left, it may be sitting in an empty inbox.
Are you fully set up as a supplier?Bank details or forms left unfinished can hold up a payment run.
Is there written sign-off or evidence of delivery? It is what shows the work was done if the client later pushes back.

If all four are in order and the invoice is still unpaid past its terms, it is a late payment, not an admin gap. The evidence guide lists what supports a claim, and what to do when a customer will not pay covers reading the reason behind the silence.

FAQs

Your questions,
answered.

Why do agency clients pay invoices late?

Often for admin reasons rather than refusal: the invoice lacks the purchase order number their accounts team needs, it went to a contact who has left, or you were never fully set up as a supplier. Rule those out first. If the invoice is correct and still unpaid, treat it as a late payment and escalate in writing.

What if the client says the campaign did not perform?

Disappointment with results is not always a dispute. It depends on what was agreed. If the contract ties your fee to results, or the client says the work was not delivered or not done as agreed, it is a dispute and may need legal advice. Disputed debts fall outside this workflow.

Can I chase several unpaid retainer months at once?

Each overdue invoice is set up as its own case today. There is no bulk import yet, so several unpaid months mean several runs through the workflow, each at the same published per-action price.

Will a formal letter damage my reputation?

The escalation is designed to stay professional and proportionate: a measured reminder first, and a Letter Before Action only if it is needed. You approve each step, so nothing goes out in a tone you would not send yourself, and no third-party collector contacts your client.

Can I stop the moment the client pays or gets in touch?

You control every step and can mark a case paid at any time. RobinReturn never auto-escalates. The next action only happens when you choose it.

Who actually sends the letter?

You do, as the litigant in person. Each reminder and letter goes out in your name, only when you approve it. RobinReturn prepares your documents from solicitor-drafted templates; it is not a law firm and does not give legal advice.
